The $500K Engineer Who Isn’t Burning Tokens Is Leaving Money on the Table

There’s a quote circulating right now that stopped me mid-scroll: “If your $500K engineer isn’t burning at least $250K in tokens, something is wrong.”

Sunny Madra posted it this week and the reactions were split almost perfectly between people who got it immediately and people who were furious about it. I think that split tells you everything about where we are right now in how engineering orgs think about AI spend.

Let me explain why I think the quote is mostly right, where it breaks down, and what the real conversation should be.

The Core Idea Is Sound

A senior engineer at that comp tier is not paid to write boilerplate. They are not paid to scaffold the same REST API patterns they’ve scaffolded forty times. They are not paid to grind through the first two rounds of architecture review on something that could be drafted, broken, and redrafted by a model in the time it takes to open a Jira ticket.

Compute has become the thing that absorbs that friction. If your $500K engineer is still doing that work by hand in 2026, your organization has a process problem, not a talent problem.

Token spend at that ratio, roughly half the engineer’s salary in inference costs, is a signal that the person is running hard. They are delegating aggressively. They are treating their own time as the scarce resource it actually is.

Token Spend Is a Lagging Indicator

Here is the part that almost nobody is talking about.

Token spend tells you what happened. It does not tell you whether what happened was good. I have seen engineers rack up serious inference bills producing output that went nowhere because the prompting was sloppy, the context was wrong, or the model was being asked to do something it reliably halts on.

High token spend with low shipped output is not a flex. It is a waste.

What you actually want to measure is throughput per dollar of total cost, which means engineer salary plus compute. If that ratio is improving, you are getting somewhere. If you are just watching a spend number go up and calling it productivity, you are fooling yourself.

The Tooling Is Finally Catching Up to the Idea

The reason this conversation is happening now and not eighteen months ago is that the tooling has genuinely matured. Claude Code’s CLAUDE.md pattern, where you drop a file into your project that captures past errors, conventions, and rules that the model reads every session, is a real workflow change. Boris Cherny’s team at Anthropic uses it internally. That is not a demo, that is a production pattern.

On top of that, multi-agent setups inside Claude Code are starting to let a single engineer direct 30-plus specialized agents across engineering, testing, and product work from one folder structure. The overhead of managing those agents is dropping fast.

This is why the $250K number feels provocative but not absurd. When one person can direct that kind of parallel work, the economics of what “a senior engineer” produces in a sprint start to look very different.

What Engineering Orgs Are Getting Wrong

Most companies are still treating AI spend as a cost center to be minimized rather than a multiplier to be calibrated. They put token limits on engineers, require approval workflows for API spend, and then wonder why their adoption numbers are flat.

Meanwhile, Anthropic just reported that nearly 81,000 people responded to their user study in a single week. That is a massive signal about how broadly people are already integrating these tools. The engineers at your company are not waiting for permission. The question is whether your org structure is helping or fighting them.

Where This Lands

The quote is a provocation, and it works as one. The underlying point is real: if you have expensive senior engineers who are not aggressively offloading low-leverage work to models, you are paying premium rates for work that should cost cents per token.

But token spend alone is not the metric. Throughput is the metric. Ship rate is the metric. The spend is just evidence that someone is actually using the tools rather than talking about using them.

Optimize for output. Let the token bill follow.
